Systems record pieces. A process needs a picture.
An invoicing system can show a charge. An agreement describes terms. A conversation may explain an exception approved separately. Even when all three are accessible, someone must connect them to one business event: does this charge match the agreement, for which period, and under which version?
That example comes from logistics, but its structure appears elsewhere. A marketing campaign connects a promise to the product and an approved message. A legal file connects a claim to a source. Employee onboarding connects a role, an access request, and manager approval. System names change; the need for context remains.
What travels with the data
When mapping a process, we examine each handoff as a unit of responsibility. Who created the information? When was it valid? Is it a draft or an approved decision? What should the receiving system do with it? What happens when part of it is missing? Those questions define what the connection means.
A technical integration can move fields between tools. Managed work also needs context that supports choosing an action. A waiting status, for example, becomes more useful when it identifies what is missing, who owns it, what would count as a sufficient answer, and which tasks depend on that answer. The organization can then route a blocker as well as display it.
Map the exception before expanding the connection
An initial process map often follows the successful path: a request arrives, information is found, and an action happens. We suggest adding a missing source, two conflicting records, or an approval that does not arrive. These situations help reveal who actually manages the work.
In an illustrative finance scenario, two files showing different figures do not necessarily indicate an error. They may cover different periods. A digital team should expose the difference, investigate its source, and preserve the assumption it checked. The professional receives a decision picture that includes unresolved items. We consider that ability as consequential as moving the file to the correct location.

An exercise for the next management meeting
Choose a recurring assignment and map its handoffs. At each transition, record the information being copied, the decision being made, and the person chasing the next step. Then mark where the source, ownership, and decision are preserved. Gaps in that map are useful places to investigate.
The exercise should produce a definition of one working sequence: what starts it, who owns it, where judgment is required, and how completion is established. From there, design an automation, an agent, or a team, and measure whether it reduces the coordination work people previously had to perform.
Map handoffs and exceptions. They reveal the context needed to turn available information into manageable work.
